Ask a founder what an RTO costs and they'll quote the forward-shipping rate. Ask their accountant at year-end and the number is several times bigger. The gap is everything that doesn't appear on the courier invoice.
The visible cost
Forward shipping plus return shipping. On a typical intra-India parcel that's already double what a delivered order pays, and you collected nothing for it.
The costs that hide
- Blocked inventory — the unit is in transit limbo for two to four weeks. During a sale period, that's stock you paid for and couldn't sell.
- Repackaging and QC — returned parcels rarely come back shelf-ready. Some percentage is written off entirely.
- COD remittance drag — cash from your delivered COD orders arrives on the courier's schedule; RTOs stretch reconciliation and inflate disputes.
- Ad spend — the click that produced the RTO order cost the same as the click that produced a delivered one. Your blended CAC quietly includes failed deliveries.
- Team time — NDR follow-ups, courier escalations, warehouse handling. Payroll spent un-selling.
Why COD concentrates the damage
A prepaid order is committed before it ships — the buyer has skin in the game. A COD order is a maybe wearing an order's clothes: nothing is committed until the door opens. That's why RTO rates on COD run several times higher than on prepaid, and why the same store can see wildly different RTO rates across pincodes, products and customer segments.
The three moves that actually work
- Gate the risk before shipping: score each COD attempt on history and address quality; make the risky ones pay a small advance (partial COD) or go prepaid-only. The good buyers never notice.
- Confirm before dispatch: a WhatsApp confirmation converts doorstep refusals into free cancellations. Every cancellation at this stage is an RTO that cost you nothing.
- Rescue at NDR: the window between a failed attempt and the return trip is short but real — a call or WhatsApp with an address fix saves a meaningful share.
